One of the most effective ways to strike that balance is through a structured pilot model — what I think of as a CFO-led internal “AI Lab.” Rather than rolling out AI broadly across the enterprise, an AI Lab enables the real-time testing and refining of AI capabilities within controlled, high-impact workflows before company-wide scaling.

Why Pilots Must Start With Data-Ready, High-ROI Processes

Not all finance workflows are equally suited for early AI experimentation. Some are deeply manual, fragmented across systems, or dependent on judgment calls that vary from individual to individual. Others are highly repetitive, well-structured, and supported by consistent data. The latter category is where AI pilots should begin.

Data readiness is often treated as a technical prerequisite. In practice, however, it is a far more strategic initiative. AI depends on clean, centralized, and repeatable data flows. When those foundations are weak, even the most sophisticated tools will struggle to deliver reliable outputs. If you want AI to be successful, focus on areas where your data is already buttoned up, because true AI readiness starts with data discipline.

These can be subtle: look for demonstrable improvements in speed, accuracy, or insights that justify continued investment. AI-generated variance analysis flagged material deviations across revenue, margin, and operating expenses, identifying gross margin compression driven by contractor cost overruns and delayed pricing realization.

Or consider accruals: what was once a painstaking, manual process has become noticeably more reliable and less stressful with the introduction of AI. For example, AI-enabled missed-transaction detection software can easily identify recurring accruals, such as professional fees and subscriptions, that were not recorded in the current period. These systems highlight deviations from expected posting patterns and surface threshold variances, reducing manual oversight and post-close adjustments.

Real-world experiences do more than automate tasks, giving teams the confidence to move from compliance to interpretation and from firefighting to forward-looking analysis.

What these examples have in common is not the technology itself, but the environment in which it is deployed: well-defined workflows, clear ownership, and measurable outcomes. That is exactly what an AI Lab is designed to support.

Equally important is the emphasis on human oversight. Finance is a regulated, high-accountability function. AI outputs must be explainable, auditable, and aligned with regulatory expectations. An AI Lab makes those requirements part of the design, not an afterthought. Rather than asking whether AI “works,” the lab framework asks more meaningful questions: Does it improve decision-making? Does it fit naturally into how teams operate? Can it be trusted at scale?

This is particularly relevant given the evolving regulatory backdrop on both sides of the Atlantic. The EU AI Act introduces tiered obligations for AI systems used in consequential business decisions, and the SEC has signaled heightened scrutiny around AI-related disclosures for public companies. An AI Lab structure, with its emphasis on documented testing, defined oversight, and auditable outputs, gives finance leaders a defensible record of responsible adoption, not just operational proof of concept.

The cultural upside of piloting first

Beyond the technical and operational benefits, a pilot-first approach delivers significant cultural advantages. AI’s role in the workforce is still undefined, and rapid implementation challenges established routines and require teams to adapt before they’re comfortable.

An AI Lab creates space for experimentation without pressure. Teams are encouraged to learn, provide feedback, and build confidence in new tools before they become business-critical. That sense of psychological safety is critical in finance, where accuracy and accountability are paramount.

Pilots also give leadership an opportunity to proactively shape the narrative around AI. Instead of reacting to concerns about job displacement or loss of control, CFOs can show how AI supports better work–reducing low-value tasks, surfacing insights faster, and enabling teams to focus on strategic priorities.

In many cases, the success of an AI initiative depends less on the technology itself and more on whether people trust it. Piloting first is one of the most effective ways to build that trust.

Knowing when a pilot is ready to scale

Not every pilot will or should become a permanent function within the office of the CFO. Some pilots will reveal valuable lessons or surface limitations that inform future decisions, even if they are not ultimately scaled.

One of the clearest warning signs is user behavior. If finance teams keep falling back to spreadsheets, manually saved searches, or legacy reporting workflows after training and onboarding, the problem usually lies beyond people and with the tool itself. Another easy-to-spot red flag is cost per query. If the cost to generate answers exceeds the manual baseline, the pilot is not creating meaningful operating leverage.

Knowing when to scale also means knowing when to stop. CFO’s should define failure criteria at the outset of any pilot. A few KPIs to consider are, one, output error rates consistently exceeding those of the manual process the tool was meant to improve; two, low or declining adoption among the canary cohort after an adequate ramp period, a signal that the tool isn’t fitting naturally into existing workflows; and three, an inability to produce explainable outputs when finance or audit teams require them. If a tool cannot show its work, it cannot function in a regulated finance environment

Successful pilots demonstrate not only technical feasibility, but also organizational and cultural readiness. When those conditions are met, AI can move from experimentation to a scalable business capability.
